A Brooksource–Primeforge partnership case study
When a Fortune 500 benefits administrator needed to balance the demands of legacy platform maintenance with the urgency of building a modern CRM, they turned to one of most trusted partners in the space: Brooksource. Known for delivering top-tier, U.S.-based tech talent, Brooksource had supported clients with staffing needs since 2000—but this time, the challenge called for something more.
The client’s internal teams were stretched. A legacy CRM system—over a decade old—still powered core customer-facing operations. Meanwhile, a new, modernized platform was underway, promising better scalability, performance, and long-term agility. Both tracks were critical. But the delivery bandwidth simply wasn’t there.
To complicate matters, the client’s experience with traditional offshore vendors had been disappointing. From high contractor turnover to rigid contracts and inconsistent quality, past partnerships had led to more rework than progress, and trust had eroded.
Brooksource saw the opportunity. But as a firm historically focused on U.S.-based talent, they had long avoided offshore delivery. Not for lack of interest—but for lack of the right partner.
That changed with Primeforge.
Building a hybrid delivery model that works
Brooksource and Primeforge introduced a hybrid delivery model designed around shared accountability, not transactional outsourcing. The structure was simple but powerful.
Brooksource would provide senior technical leads, based in the U.S. Midwest and East Coast, to interface directly with the client’s US-based tech leadership. These leads ensured real-time communication, late afternoon-hour coverage, and strategic continuity.
Primeforge, in turn, deployed two core pods (4 FTEs each), made up of cross-functional engineers—fully embedded in the client’s Agile delivery process. Unlike traditional offshore models where work is handed off and tracked, Primeforge engineers had story-level ownership and shared sprint responsibility. This was true co-delivery.
Together, the teams worked across a tech stack of .NET and Angular, leveraging Postman for API validation and GitHub Actions for CI/CD automation. Primeforge’s engineers adapted quickly to the client’s standards and systems, minimizing ramp-up time and friction. For instance, before launch, a joint discovery workshop brought together Brooksource, Primeforge, and client leads. The session set clear expectations, surfaced risks, and built early confidence in the team’s capability. Within two weeks of selection, the pods were fully integrated into the client’s tools and ceremonies.
Proving the model—Fast
In just over six weeks, Primeforge pods had reached near full delivery independence. The client’s internal team was finally able to shift its focus to the new platform without worrying about regression or maintenance work falling behind.
Sprint by sprint, the new hybrid model began outperforming past offshore efforts. By sprint five, velocity metrics had increased, with a higher volume of accepted stories and fewer revisions compared to the client’s previous partners.
I especially like the trend of increasing velocity. Good accomplishments in a short amount of time — SVP, Application Development, Client.
In the first three months of go-live, there were no showstopping production issues—only minor regressions, all resolved quickly without major business impact.
And perhaps most importantly, team continuity remained intact. Five months into the engagement, Primeforge’s pods had 100% participation and zero attrition, allowing domain knowledge to deepen and delivery pace to stabilize.
Strategic results for Brooksource
For Brooksource, the model delivered on both fronts: client satisfaction and business value.
Each Primeforge pod generated the equivalent margin of a U.S.-based, billable FTE, creating a profitable delivery channel without increasing internal headcount. More importantly, the model helped Brooksource move up the value chain—from staffing to strategic delivery.
Today, Brooksource and Primeforge are already expanding within the same client, with two new POCs underway in adjacent engineering units focused on net-new development.
Why it worked
This partnership succeeded not because it was fast—but because it was built right.
Brooksource brought the relationship capital, domain fluency, and onshore leadership. Primeforge delivered high-caliber engineering talent from West Africa—teams that understood Agile, adapted to compliance-heavy environments, and took true ownership of their delivery.
The result was a hybrid model that didn’t just support the client’s goals—it accelerated it.
Scaling trust through the Primeforge Partners model
This case represents what the Primeforge Partners model is all about: enabling consulting and staffing firms to scale into full delivery—without sacrificing trust, quality, or control.
By embedding dedicated engineering pods that align with client values and delivery standards, Primeforge empowers partners like Brooksource to extend their impact, protect their margins, and deepen their client relationships.
This isn’t just one success story—it’s a blueprint for values-aligned, global software delivery done right.
